The Red Queen Effect
Run flat out just to stay in the same place — because your environment is other things that adapt too.
“It takes all the running you can do to keep in the same place.” When everyone around you adapts, standing still means falling behind — and even sprinting flat out only holds your position. The model of coevolution, arms races, and the treadmills you can’t opt out of.
In Lewis Carroll’s Through the Looking-Glass, Alice runs hand-in-hand with the Red Queen until she’s gasping — and notices they haven’t moved an inch. “In our country,” she pants, “you’d generally get to somewhere else.” The Queen scoffs: “Here, it takes all the running you can do, to keep in the same place.” That throwaway line became the name of one of the most important models in all of evolution and strategy — because it captures a situation your ordinary intuition gets exactly backwards. You worked harder, you genuinely improved, and yet you ended up no better off. Not because the effort was wasted, but because everyone else was running too.
The Red Queen effect is what happens when your environment isn’t a fixed landscape but a crowd of other agents who adapt right back at you. A gazelle that evolves to run faster doesn’t escape its predators — it just pressures cheetahs to evolve faster too, until both are dramatically quicker than their ancestors and the gap between them is right back where it started. A company that adopts a brilliant new efficiency doesn’t pull ahead for long — rivals copy it, the gain becomes the new baseline, and everyone is more efficient and exactly as far apart as before. The biologist Leigh Van Valen pulled this idea out of the fossil record in 1973 and gave it Carroll’s name: in a world of coevolving competitors, improvement is the price of survival, not the route to victory. You must keep running — fall still and the crowd leaves you behind — but the running buys you a standstill, not a lead.
This is a model with a split personality, which is exactly why it earns a course. On one side it’s deep biology: coevolutionary arms races between predator and prey, the relentless duel between hosts and parasites, and the leading explanation for one of evolution’s biggest puzzles — why sex exists at all. On the other side it’s hard-nosed strategy: competitive arms races where rivals neutralize each other’s every move, why “operational effectiveness is not strategy,” antibiotics versus resistance, spam versus filters, and the game-theory question of when a treadmill is worth running and when the only winning move is to step off it entirely. The thread tying both halves together is a single, counterintuitive distinction you’ll learn to make on sight: the difference between absolute improvement (you got better) and relative position (you got ahead) — and the trap of mistaking the first for the second whenever your competition is alive and adapting.
