Thinking in Probabilities: How Likely, Not Whether

Stop asking if it could happen. Start asking how often it does.

Swap true/false for odds. Base rates, expected value, and the habit of asking “how likely?” instead of “is it possible?” — the upgrade from a yes/no mind to a calibrated one.

Most people run the world on two settings: true and false. Will it rain? Will the startup work? Is this person lying? The mind reaches for a verdict — yes or no — and then defends it. The trouble is that almost nothing worth deciding is actually yes/no. It’s maybe, and the only honest question is how much maybe.

Thinking in probabilities is the discipline of replacing that yes/no switch with a dial. Instead of “the deal will close,” you say “about 70% likely.” Instead of “that’s impossible,” you ask “how rare, exactly — one in ten, one in a thousand?” It sounds like a small shift in wording. It is actually the difference between a mind that gets blindsided by the obvious and one that saw it coming and priced it in. The world is uncertain whether or not you admit it; thinking in probabilities just stops you from pretending otherwise.

This course assumes only that you know what a mental model is — that a good model is a portable tool you carry from one situation to the next. From there it builds the probabilistic toolkit a careful decider can’t do without: the gap between possibility and probability (and why “it’s possible” is almost useless on its own), base rates and the outside view (the single most ignored number in any forecast), expected value — the formula EV = Σ(probability × payoff) that lets you weigh a gamble in one line — and the habit of thinking in ranges instead of false-precise point estimates. It ends on the trap that ruins more good thinkers than any other: confusing a good decision with a good outcome, and learning to judge the bet, not just the result.
